The Right Partners Replatform Impact Model™

Ecommerce Replatform Impact Model

Replatforming isn't just building a new website. It is disrupting your entire ecosystem.

Do you know what changes will impact your business, data, integrations, pricing and operations?
Critical questions to answer before an agency is briefed, not after.

01

Most replatforms cost more than planned. The reason is never the platform.

02

The ERP connector is almost always the last workstream budgeted and the first to run over.

03

Choosing a platform before defining requirements is the single most expensive mistake in digital commerce.

What the model maps

Sixteen components. Five dependency layers. One decision at the centre.

The Right Partners Replatform Impact Model maps every system in a typical UK ecommerce operation and shows exactly how it is affected when the platform changes. Some components break and must be rebuilt. Some survive and reconnect. Some — particularly the ERP connector and trade pricing rules — must be redesigned from scratch.

The model exists because most replatform projects fail not because of the platform decision itself, but because of what surrounds it. Dependencies that are invisible until they break.

Platform
The core change — everything else is affected by this decision
Data
Product catalogue, customer accounts and order history must migrate
Integrations
ERP connector, middleware and B2B trade pricing must be rebuilt
Systems
WMS, PIM, payments and site search — stays or reconnects depending on build
Marketing
CRM, email, analytics and paid ads — stays but must be re-verified
How to read this map: Red means rebuild. Amber means integration risk. Green means largely protected. The closer a system sits to the platform, the earlier it must be planned.
Breaks or rebuilt
Connection severs — rebuild required on new platform
Stays independent
System unaffected — integration point may need updating
Connector rebuilds
System stays but integration layer must be rebuilt
Lower risk
Configuration update — system and data unaffected
System remains
Long-term stability — system itself unchanged
Connector / middleware
Integration layer — almost always needs rebuilding

Storefront & UX

Platform-specific templating means your current theme cannot move to the new platform. Even preserving the same look and feel requires a full rebuild. This is an opportunity to improve UX and conversion — but it adds significant scope, cost and risk.

Risk concentration: High
Plan during: Design

Product catalogue

Every product, variant, attribute, image and category must be mapped from the old platform schema to the new one. Different platforms handle product structures very differently. These structural differences create significant mapping complexity that is routinely underestimated.

Risk concentration: High

Customer & order data

Order history, customer accounts and loyalty data must migrate carefully. Password hashing algorithms differ between platforms — customers frequently need to reset passwords post-migration. Historical order data may not map cleanly to the new schema.

The critical insight

The highest risk is never the platform itself. It is what surrounds it.

Most replatform conversations begin with platform selection. The answer matters. But it matters less than the dependencies around it — and organisations consistently discover this too late.

The ERP connector, trade pricing logic, product data migration and customer data migration are consistently the workstreams that run over budget, slip timelines and cause post-launch failures. They are also consistently the last to be scoped, budgeted and tested.

Risk concentration: Very High
ERP connector / middleware
Almost always platform-specific. Must be redesigned and rebuilt. Underplanned on virtually every project.
Risk concentration: Very High
Trade pricing & customer rules
Account pricing, tiered structures, credit limits. Must be reconfigured, not migrated. Often requires bespoke development.
Risk concentration: High
Product catalogue
Schema differences between platforms create significant mapping complexity that is routinely underestimated.
Risk concentration: High
Customer & order data
Password hashing, schema differences and GDPR obligations make this the most sensitive migration workstream.
Work with Right Partners

Before the agency brief. Before the platform demo.

Right Partners works with UK manufacturers and retailers at the point before a replatform begins. We define requirements, assess existing stack complexity, provide vendor-neutral platform guidance and identify the workstreams — like ERP integration and trade pricing — that will determine whether the project succeeds. We then stay accountable through delivery.

Vendor-neutral
No platform preference. No agency relationship. No hidden agenda.
Delivery accountable
We stay through implementation, not just strategy.
B2B specialist
UK manufacturers and retailers. ERP integration. Trade pricing. B2B portals.

Before you brief anyone

Three questions every MD, CTO and Head of Ecommerce should answer first

01
What does your ERP integration currently look like?
The ERP connector is the highest-risk workstream in any B2B replatform. Understanding its complexity — how pricing, stock and order data flows between ERP and platform — before you start is non-negotiable. If you cannot describe this architecture, you are not ready to brief an agency.
02
Where does your trade pricing logic actually live?
Account-specific pricing, customer groups and tiered pricing often live partly in the ERP and partly in the platform. Understanding which system owns what logic — and how complex that logic is — determines whether your replatform takes six months or eighteen.
03
Have you defined your requirements before choosing a platform?
Most replatform projects start with a platform demo. They should start with a requirements document. Choosing a platform before defining commercial requirements is the single most expensive mistake in digital commerce. Vendor-neutral assessment before any agency engagement is the correct sequence.

Ecommerce replatforming — common questions

The Right Partners Replatform Impact Model is a proprietary diagnostic framework that maps every system in a typical UK ecommerce operation and shows exactly how it is affected when the platform changes. It covers sixteen components across five dependency layers: platform, data, integrations, operational systems and marketing technology. The model identifies where risk concentrates, what must be rebuilt, what survives and what requires validation before go-live. It is available as an interactive tool at rightpartners.co.uk.

About this model

The Right Partners Replatform Impact Model™

Developed by Thomas Dee, Founder of Right Partners, based on two decades of ecommerce strategy and delivery experience across UK manufacturers, retailers and B2B distributors. The model reflects patterns observed repeatedly across replatform projects: the workstreams that consistently cause problems, the decisions that consistently get made too late, and the dependencies that are almost always invisible until they break.

Right Partners is an independent ecommerce consultancy. We have no platform preference and no agency agenda. Our advice is commercially grounded, vendor-neutral and tied to delivery.
